Qwen quietly won open-source AI — then half-closed the door
The most-downloaded open model family also just shipped its first closed flagship. Read the signal.
Qwen is the world's most-downloaded open AI — but Alibaba kept its top 2026 flagship closed.
The numbers do the talking: Qwen is reported to be the most-downloaded open model family on earth, north of half of all open-source downloads, approaching a billion. Mostly Apache 2.0 — free, commercial, fine-tunable. That's how you become default infrastructure: don't sell the model, become the substrate everyone else builds on.
Then the door half-shut
April 2026: Qwen3.6-Max, Alibaba's first closed-weight, API-only flagship. Smaller open models kept shipping, but the best one went behind a meter. The lesson every open lab eventually learns: openness is a customer-acquisition strategy, and the frontier is a cost centre you have to recoup. Give away the on-ramp; charge for the supercar.
So don't mistake the closed flagship for a retreat. Qwen already won the thing that matters — mindshare and installed base — and a paywall on the very top model is just it starting to collect. Watch whether the open tier stays genuinely competitive, or slowly becomes the demo for the paid one.
